
Coach Or Solve? Creating Psychological Safety Through Leadership
Think about the leaders you've respected most. Chances are, they weren't the ones who always had the answers, but the ones who knew when to guide and when to step back. Leadership today isn't just about solving problems. It's about building trust, fostering ownership and creating the psychological safety people need to thrive. One of the most powerful ways to earn and sustain that trust is knowing when to coach and when to provide a solution.
At its core, coaching means creating a safe space where others can think, reflect and arrive at their own solutions. It requires a different kind of leadership presence—one that slows down, listens more and resists the urge to jump in. Think of it like shifting to a lower speed in a residential zone: coaching presence is deliberate and spacious, giving others room to grow.
I've seen this shift with many other senior leaders I coach. Another executive, responsible for leading complex, high-stakes projects, shared how embracing silence during problem-solving conversations not only empowered her team but also reduced her own stress. 'It felt uncomfortable at first,' she admitted, 'but over time, I saw people stepping up with ideas and solutions I never would have considered.'
Still another executive—known for her compassionate and caring leadership—shared, 'I thought I had to solve [issues] in order to help. Now I see how liberating it is to coach instead. It's a completely different mindset, and one that supports my team even more.'
But coaching isn't always the right answer.
Knowing When To Coach—And When Not To
It's essential to consider your team member's level of competence and commitment. According to the Situational Leadership model from the Center for Leadership Studies, which outlines four development levels (D1 to D4), leaders should adapt their style based on the development level of the person in front of them—not just their job designation.
• When someone lacks competence but is enthusiastic (D1), leaders are most effective when they Direct (S1)—providing clear instructions and close supervision.
• When someone has some competence but low commitment (D2), the Coaching style (S2) works best—combining direction with encouragement and support.
• For individuals with moderate to high competence and variable commitment (D3), leaders should Support (S3)—fostering involvement and confidence.
• When someone is highly competent and committed (D4), leaders can Delegate (S4)—offering autonomy and trusting them to take full ownership.
Trying to coach someone who lacks the necessary knowledge can feel like a test. They may wonder, 'Why are they asking me this? I don't even know where to start.' Conversely, providing detailed solutions to someone who is already capable can come across as patronizing. We build trust when we meet people where they are—not where we assume they are.
Blending Coaching And Problem-Solving
In leadership conversations—especially during one-on-ones—the best leaders effectively blend both coaching and problem-solving. Some moments call for answers and speed; others call for slowing down, listening and letting the other person think.
In my coaching work with executives, I often see how mastering this blend can be transformative. I recall a senior leader navigating a critical organizational change. Rather than defaulting to quick answers, he explored how a more balanced approach could serve both his team and the business. By intentionally resisting the urge to jump straight to directives and asking, 'What would need to happen for us, as a team, to look back and say, 'We're glad this change happened'?'—a question that moves the conversation toward meaningful solutions—he created the space for real dialogue. The result? His team co-created solutions that gained far more traction and commitment than top-down decisions ever had.
Here are a few coaching-style prompts leaders can use:
• 'What's your thinking so far?'
• 'What options have you considered?'
• 'What would success look like here for both you and the team?'
Other times, a quick suggestion or solution is exactly what's needed—especially when time is tight or confidence is low. The key is to be intentional, not reactive.
The Leadership Presence That Builds Safety And Trust
Leadership presence is about more than being in the room or on the call— it's about the quality of attention and intention you bring. A coaching presence often includes silence, curiosity and a slower pace. It signals, 'I trust you' and invites people to trust themselves.
Jumping straight into problem-solving can be helpful, but over time, it may also create dependence. Coaching, on the other hand, nurtures independence and ownership. When people feel heard and respected, they're more likely to speak up, take risks and stay engaged.
I once coached a VP who saw a real shift after adopting a more coaching-focused leadership style. Her team started raising issues sooner, challenging assumptions and collaborating more effectively. A simple change she made was adding pauses and asking reflective questions, such as, 'What perspectives are we missing?' She also held back from giving quick answers, creating space for her team to lead the problem-solving. Over time, this built quiet but powerful trust—which led to faster decisions and stronger results.
Creating psychological safety isn't just about encouraging people to talk—it's about how you show up when they do. Trust-building leadership focuses on connection rather than control. When leaders know when to coach and when to solve, they communicate one of the most powerful messages of all: 'I see you. I believe in you. And I'm here with you.'

Millions Of Managers Are Becoming Obsolete—By Solving The Wrong Problem
Psychological safety, problems at work, mistake, fatigue, dismissal, stress and overwork. Two months ago, Harvard Business School professor Amy C. Edmondson and associate professor Michaela J. Kerrissey wrote an eloquent article in the May-June issue of Harvard Business Review., 'What People Get Wrong About Psychological Safety.' A Massive Effort To Enhance Psychological Safety With Little Effect 'Psychological safety' was once an obscure term in psychology and management research. Professor Edmondson changed all that with her best-selling book, The Fearless Organization: Creating Psychological Safety in the Workplace for Learning, Innovation, and Growth (2017) HBRP. According to her recent article, 'Today the concept is downright popular. Countless managers, consultants, and training companies have worked hard to create psychologically safe workplaces, and thousands of articles have been devoted to the topic.' In 2017, the need for the effort was obvious: 'A 2017 Gallup poll found that only 3 in 10 employees strongly agree with the statement that their opinions count at work.' Yet today, 8 years later, those Gallup numbers have hardly budged. What went wrong? According to the 2025 article, 'As the popularity of psychological safety has grown, so too have misconceptions about it.' The authors identify six common misperceptions: 'Psychological safety means being nice; it means getting your way; it means job security; it requires a trade-off with performance; it's a policy; and it requires a top-down approach.' They explain why each misperception gets in the way and give advice on how to counter it. The Key Problem: What Is The Problem? What is the problem that this massive effort is trying to solve? One useful insight sometimes (unreliably) attributed to Albert Einstein is to rethink fundamentals. 'If I had an hour to solve a problem, I'd spend the first 55 minutes defining the problem and the last five minutes solving it." The effort on psychological safety may be doing the opposite. Thus, a closer look at the lack of progress on enhancing psychological safety points to another possible cause: a focus of the effort on the team level of the firm. As Professor Edmondson's 2017 book stated, 'My field-based research has primarily focused on groups and teams, because that's how most work gets done.' So too, the 2025 article focuses almost exclusively on leaders trying to enhance psychological safety at the team level. The team level may be where most of the work gets done, but not necessarily where most of the problems are caused. The Real Problem Behind Lack Of Psychological Safety Guess what? In many other aspects of management, the principal problem today is not at the team level, and rather in the way the whole organization is run. For the last half-century, the central problem addressed by management was how to cut costs so as to maximize shareholder value and enhance bonuses for the executives. That was the official position of the U.S. Business Roundtable for several decades. Business schools still teach it. Most of the processes, systems, and mindsets that support it are still in place in many big firms. So that is the problem that managers are required to address, whether they agree with it or not. Is it any wonder that there is a lack of psychological safety in such settings? The Shift From Cutting Costs To Creating Value For Customers The good news is that in a smaller group of public firms—perhaps 20% of public companies-- the primary dynamic of a business has shifted from cutting costs and extracting value to creating more value for customers. Value-creating enterprises emerged from the combination of two elements: first, entrepreneurs began using digital technology and AI to deliver exponentially more value than traditionally-managed firms; and second, digital technology gave customers the power to demand more value from businesses. The killer insight: value-creating enterprises not only satisfy customers: they make much more money than firms focused on making money. Workplaces devoted to creating value for customers are also likely to be more congenial as workplaces than those focused on extracting value from customers and boosting executive bonuses. Meanwhile, profit-seeking firms that still focus primarily on improving efficiency and cost-cutting are generating below-average value and are having difficulty in surviving. Two-thirds of the famous blue-chip firms in the Dow Jones Industrial Average are now performing below average (See the table below). The performance problems that these firms are facing of course aggravates even further the problem of workplace psychological safety, as workers in those firms are likely to be blamed for shortfalls in performance. Thus, many of the managers in struggling efforts to enhance psychological safety may be trying to solve the wrong problem. If they shifted the focus of their efforts to updating the goal of their firms and creating more value for their customers, their workplaces could transition from the dispiriting goal of extracting value from customers to the potentially inspiring purpose of creating value for them. How to go from quiet to commanding

As an executive coach with over two decades of experience, I've helped hundreds of introverted leaders find their voice, speak up, and lead with impact. If you're a quiet professional, especially an introvert, you know this feeling well. You're respected, but not remembered. You stay heads-down, hoping the work will speak for itself. But it doesn't. The truth? Many high-performing introverts struggle to be heard, not because they lack confidence or ability, but because they rely on their work to speak for itself. In today's fast-paced, visibility-driven workplace, that's no longer enough. If you want to be seen as a leader, you have to be heard. I recently coached a senior scientist at a global biotech company. Exceptionally skilled and deeply respected, she quietly disappeared in high-stakes meetings, and it was costing her. Colleagues overlooked her contributions. Leaders began excluding her from key decisions, and she was repeatedly passed over for leadership roles, not because of her ability, but because she wasn't seen as a strong presence in the room. Her insights were compelling, but she hesitated to assert them. Some leaders began to misread her silence as a lack of confidence or conviction. What she experienced is common, especially for introverts. Research from Harvard Business Review shows that introverts are often overlooked for leadership roles, not because they're less effective, but because they don't actively show up. When they stay under the radar, they risk being underestimated, no matter how valuable their contributions. Great work isn't enough if no one sees it. You have to make it visible. And that means speaking up. You don't have to be the loudest voice in the room. But you do need to be the one people remember when the meeting ends. That's what shifts perception. That's what gets you noticed. The good news? You don't have to change who you are. You just need a strategy to speak up with clarity, confidence, and impact. Here's how. 5 WAYS TO SPEAK UP WITHOUT BEING LOUD These five strategies are designed specifically for quiet professionals like you, who want to be heard by adding value, not volume. 1. PREPARE WITH PURPOSE As an introvert, preparation is your superpower, but don't overdo it. When preparing for meetings, you don't need to know everything; you just need to know what matters. Don't just bring data; bring perspective. Before the meeting ask yourself: What's the one thing I want leadership to know? What decision are they facing, and how can I help move it forward? advertisement 2. CONNECT TO OUTCOMES Subject-matter experts, and many introverts, tend to explain their full thought process, but that can lose your audience. Instead, lead with the impact. Link your input directly to results. Leaders pay attention when they hear how an idea drives business value, solves a problem, or moves the team forward. 3. DROP SELF-MINIMIZING LANGUAGE Introverts often over-qualify their ideas to sound polite or careful, but it comes across as uncertainty. Skip phrases like 'This might be silly . . .' or 'I'm not sure this makes sense . . .' and say, 'Here's what I see' or 'One idea we haven't explored yet.' If you catch yourself starting with a qualifier, pause. Say it silently, then switch to a more confident version before speaking. 4. START WITH WHAT MATTERS Skip the long preambles. Don't ease in with, 'Let me walk you through my thinking . . .' Go straight to the value: 'Here's a risk I see' or 'One angle that haven't been mentioned . . .' The faster you get to your point, the more likely people are to listen and remember it. 5. FOLLOW UP TO EXTEND YOUR INFLUENCE Many introverts find that writing helps them organize and express their thoughts clearly, so use that strength. After the meeting, send a follow-up email summarizing key points or outlining next steps. This reinforces your ideas, keeps your contributions visible, and positions you as someone who drives clarity and action. Crystal King of Central High School named assistant principal of the year
(This story was updated to add a photo.) Crystal King, assistant principal at Central High School, has been named the 2025 Region 15 Assistant Principal of the Year, according to a news release. King was named the assistant principal of the year by the Texas Association of Secondary School Principals. "This prestigious honor recognizes exemplary leadership, a commitment to student success and a deep dedication to the advancement of public education," the release stated. King has been assistant principal at Central High School for the past two years and brings 24 years of experience in education to the role. "Throughout her career, she has consistently demonstrated a passion for fostering a positive campus culture, supporting students and staff, and building systems that contribute to long-term school improvement," the release stated. Superintendent Christopher Moran said King is the school is fortunate to have her in a leadership role. 'This recognition demonstrates her love for students and the high academic expectations she has for the campus," Moran said. "San Angelo ISD is extremely proud of Mrs. King.' The award is given annually to one outstanding assistant principal in each region of Texas who has shown exemplary performance and leadership. 'Mrs. King demonstrates unwavering kindness and dedication to the students at Central High School,' Central High School Principal Jill Ross said. 'She creates a nurturing and inclusive environment where every learner and staff member feels valued and supported. She uplifts and empowers those around her and is a cornerstone of our administrative team. This recognition is a testament to the profound impact she makes at Central High School.'
