台灣大總經理林之晨25日在臉書公開其「六年級CEO心得」,透露他的新計畫「Jamie's CEO Fellow」,公開徵選一名他的CEO Fellow,他會在未來一年投入50個小時,傳授他作為一個大企業CEO的畢生功力。
林之晨也分享六年來擔任台灣大總經理的七個精華收穫,提供參考:
一,相信你的團隊,既然你已經把你能找到最對的人、放在最對的位子上,那麼接下來你能做的,就是相信他們,相信他們能完整評估機會與挑戰、優勢與缺陷、時間與空間,而後做出此刻最好的決定,並且在執行過程中根據狀況調整,這些決定與執行方式不一定會與你想的完全一樣,但能去羅馬的也不只一條路,更重要的,當你給予你的團隊信任、賦予他們能量,你會發現,神奇的事情,將一再發生。相信你的團隊,是你能做的最好決定!

二,做組織的良心, 當CEO愈久,愈覺得領導人的工作,不只是設定長期遠景,更是扮演組織的良心。每一陣子,企業就會有突發狀況,讓組織需要面對天人交戰的決策,尤其是企業越大,涉及的利害人愈多元,他們之間的利益拉扯就愈多。當這種情況發生,CEO必須出來帶領大家,判斷哪些事情是表面功夫、是求自保、是一時的短期利益,哪些事情是對客戶、股東、員工、供應商、對環境,真正的長期價值,跟大家一起做出真正「善」的決定。
三,一點一滴積累文化,組織之所以為組織,除了共同的目標與結構分工,最終能把大家整合在一起,讓每個人可以在每一刻做出對的決定,靠的就是文化。文化不是張貼在會議室、辦公室牆上的標語,文化是在每一次帶頭、每一次鼓勵、每一次回饋、每一次懲處的過程中,一點一滴積累而成。同樣是業務組織,如果主管只獎勵業績、不過問方法,或是重視方法的討論,而不過分獎勵有運氣成分的業績,就會形塑出兩種不同的文化,留下兩種不同的人才。因此,作為CEO,清楚知道自己想要的文化,並在行進間、舉手投足、每次開口給予回饋之間,去刻劃這個文化,非常重要。沒錯,很多時候,這幾乎是一場表演,但你既然上了舞台,拿出最專業的表現,肯定是必要的。

四,勇敢改正錯誤 , 無論是當初沒做出正確的選擇,或是人變了、環境不同了,當認知到錯誤已在發生,就該勇敢面對它,並且用最大的力氣去改正它。人都會犯錯,但對手不會原諒你,千萬不要讓錯的人、錯的決策,在這競爭激烈、變化加速的戰場,造成組織未來無法挽回的結果。
五,新創是你的高倍數望遠鏡 , 這個點我無法強調再多,未來早已在某個地方發生,尤其是在今日 AI高速發展的時代,未來可以是你的助力,也可以顛覆你的存在。關注、幫助、投資新創,尤其是AI新創,運氣好或許會有財務收益,但無論如何,都是給你一個高倍數望遠鏡,把未來看得更清楚、想得更清楚。我經常覺得很幸運,同時經營台灣大與AppWorks,幫助我把未來看得更透徹。但關心新創一點都不難,我鼓勵所有領導人,都該掌握這個望遠鏡。

六,跑起來吧! 慢跑近10年,每星期固定晨跑三、四次,每次5~10公里。運動讓我體力更好、更專注、思緒更清晰,一整天也心情更好。在跑步的禪定過程,潛意識也會把孵化結果上傳,給我超多好創意。慢跑真的非常棒,如果你還沒固定運動的習慣,那就開始慢跑吧!記住,跑步是開心的運動,所以跑到開心就好,你只是在運動,沒在跟任何人比賽,速度、距離都不重要,覺得有運動到、覺得開心,那就好!
七,沒有奇蹟只有累積 — 人生沒有捷徑,經營事業也沒有,不要追求奇蹟,但一定要持續累積。

Let's identify two major support levels on Novo Nordisk's chart worth watching if selling resumes this week and also point out several key overhead areas to monitor during potential recovery efforts.
