It was one of California's biggest natural wineries. Then it became a cautionary tale

Only a year ago, Subject to Change Wine Co. looked to be on top of the world.
Owner Alex Pomerantz was one of the country's largest producers of natural wine, with a Whole Foods partnership and a successful annual wine festival. He was getting ready to launch an affordable brand, All Hours, that he hoped would bring natural wine to the masses.
But by March, Pomerantz was sure he was going under.
Sitting in a redwood-paneled booth at Bar Gemini, the Mission District spot owned by his partner Dominique Henderson, Pomerantz described a business in disarray: debt, crashing sales, pallets of unsold wine piling up in his winery in Richmond. He'd laid off his three employees, was in the process of breaking his lease and was trying to sell off all of his winemaking equipment.
Three months later, Pomerantz sees a glimmer of hope for Subject to Change — though it looks radically different from where he thought it would be. He's scrounged up enough capital to do a bottling run, which means he'll be able to move about 5,000 cases worth of wine from barrel to bottle soon. He plans to finally debut All Hours.
He's still not sure what the future holds for his winery, which he called 'collateral damage in the larger market downturn.' Without its own staff or facility, it will at best be a shrunken version of the business he'd been building for eight years. Pomerantz won't produce any new wine this harvest season.
'There's bound to be fundamental change in this entire industry,' Pomerantz said. 'I just don't feel like I know the way anymore.'
When Pomeranz started Subject to Change in 2017, 'natural wine was this 'if you know you know' thing,' he said. He wanted to make fun, accessible wines that would reach beyond the niche groups that populated the exclusive-feeling natural wine bars he frequented. The name 'Subject to Change' was initially a placeholder, but then he decided to keep it.
Pomerantz found a remarkably wide fan base. His wines — especially the skin-fermented Sauvignon Blanc Disco! and the carbonic Zinfandel Lune Juice — became ubiquitous at trendy Bay Area restaurants. Subject to Change was distributed in 35 states and 15 countries. He hired a small team and leased a 7,000-square-foot winery in Richmond.
'It freakin' skyrocketed,' he said. 'We got to the point where it was like, wow, we've built this thing out.'
Then 'it just faded,' Pomerantz said, 'slowly and then all at once.'
The wine industry's overall sales decline was especially bad news for a winemaker who had been aggressively increasing his production. Whole Foods, whose private label once represented 20% of Subject to Change's overall revenue, canceled its contract.
'We were the most prone to getting caught with our pants down in the downturn,' he said. 'We were big, we were leveraged, we were growing at the wrong time.' The business fell behind on bills. He laid off his staff after realizing he wouldn't be able to make payroll.
He hoped that launching All Hours, a line of $25 wines that he imagined would bring his natural-wine philosophy to a truly broad audience, would turn things around. But when Pomerantz offered All Hours to his distributors last summer, the response was disappointing. Some distributors wanted just three cases; he'd been hoping they'd take entire pallets. He didn't even have the money required to bottle them.
In the past, Pomerantz would have regarded a lackluster sales season as an impetus to get creative with products and strategy. 'But with this amount of uncertainty you can't just keep doubling down,' he said. 'Frankly I'm also exhausted.'
Once he decided to break his winery lease, Pomerantz needed to move the wine out of the tanks and barrels that he hoped to resell. Bottling costs money, but he said he found 'scrappy ways to finance it,' allowing him to have a new batch of wines to send into the world.
This fall, Pomerantz will release some of his 2023 wines that had been languishing, like his Chill Pill Chenin Blanc and ETA Rosé. He'll finally debut the All Hours wines: a white, an orange, a chilled red, a red blend and a Cabernet Sauvignon.
He'll focus on selling those wines — plus possibly some additional bulk wine — and paying down the business' debt. Beyond that, he's not sure what he'll do. Subject to Change will still be subject to change.
Meanwhile, Pomerantz is devoting himself to another project: Transforming Henderson's Mission District wine shop, Gemini Bottle Co., into a gourmet grocery called Gemini Bottle & Market. That shop, too, has suffered from the decline in wine sales. 'The fact is, that place just doesn't pencil out purely on beer, wine or spirits anymore,' he said. He'll be adding groceries — everything from Cream Co. steaks and frozen lasagnas to pasta sauce and ice cream — while Henderson continues to focus on Bar Gemini nearby.
'Wine sales may be down,' Pomerantz said, 'but people still gotta eat.'

As tech CEOs predict AI will wipe out millions of roles, about 1,300 Whole Foods employees have been trained in traditional crafts like fishmongering to cake decorating. Other retailers like Lowe's also have their own trade initiative. The retailer says artisan work is 'vital' during a talent shortage and mass automation of human tasks. And it could provide unemployed Gen Zers—who can't get a corporate gig but hate the idea of becoming a tradie—with an alternative career path. As AI rapidly disrupts white-collar roles, many workers are scrambling to find a career that is safe from complete automation. Now, skilled traditional trade work is on the rise—and billion-dollar grocery giant Whole Foods Market is reviving artisan skilled apprenticeships. Every quarter, the company welcomes up to 300 staffers on its upskilling program‚ giving them a chance to swap working in the corporate head office or behind a till, for becoming a butcher. 'What began as a single program with just a few hundred participants has grown into a portfolio of seven specialized training tracks, with more on the way,' Sonya Gafsi Oblisk, chief merchandising and marketing officer at Whole Foods, tells Fortune. 'This is just the beginning—we're building something that scales with our business and creates real, lasting career opportunities for our team members.' Workers can shift from working at a desk to pizza-making in just 13 weeks Since its launch in 2023, the program has collectively enrolled more than 1,300 of its employees, and recently added pizzaioli to its training offering. Other lines of speciality include fishmonger, meat butcher, bakery decorator, cheese professional, and produce professional. The shorter apprenticeships, like pizza-making, last 12 to 13 weeks, while more intensive training, like meat butchering, spans anywhere from six to 12 months. Oblisk says that employee wages are increased when they enter the program, with pay varying based on their previous salary and apprentice track—unlocking not only specialized skills, but a stronger career pathway. 'We're not only helping them, one, learn more about this area where they're deeply engaged and interested. Two, actually give them a credential,' Oblisk continues. 'I always say I want people to have a long career at Whole Foods and do whatever they want to do. But the reality is, we know people do leave, and so my hope is that I send everyone back into the world better than they came to me.' It could be a way for workers to even AI-proof themselves a little. After all, trade and artisan jobs are seen as safer from technological disruption compared to white-collar jobs like consulting or customer service. AI can't taste, touch, or smell the quality of artisanal cheeses—but certified cheese professionals can, and Whole Foods has trained more than 370 workers in the skill, making up more than a quarter of all these cheese artisans worldwide. 'Many of our alumni go on to advance their careers within the company, using their apprenticeship as a springboard,' Oblisk explains. 'This is more than training—it's a career accelerator.' The rise of apprenticeship and trade work in the era of AI Many Gen Z are ditching the college-to-office-job path as tuition skyrockets and AI continues to automate thousands of roles. About 78% of Americans even said that they have noticed a spike in young people turning to jobs like carpentry, electrical work and welding. Like all of Whole Foods' apprenticeship specialties, many of these AI-proof jobs require humans to work with their hands, whether that be going into truck driving, cooking, or nursing. Young people making that switch can make a pretty penny. People can enter technical fields of work, like surgical equipment sterilization, without a college degree, and earn up to $70,000 right off the bat. Typically, all that is required is a short training program—just like the apprenticeships at Whole Foods. Even Lowe's CEO Marvin Ellison advises people to take up physical jobs, like electrician work, or manning a cash register, as AI comes for the corner offices. The retail giant also has its own program to support craft work, with Lowe's Foundation committing $50 million over the next five years to boost the training of 50,000 tradespeople. Ellison said it's an opportunity to revive vital speciality work, as there's currently a shortage of craftspeople. The same is true when it comes to Whole Foods' apprenticeships; specialized physical trades like fishmongering and bakery decorating can also be seen as AI-proof career paths. Oblisk says that the Whole Foods' apprenticeship program is a professional accelerator in the era of AI. 'Retail is a balance of art and science. AI is bringing incredible value in the form of efficiency, speed and precision to the science of retail,' she says. 'To complement this, programs like the [Whole Foods Market] apprenticeships remain critical to raising the bar on the art of retail…Apprenticeships are an accelerated career [driving] business results in the age of AI.' The biggest name in e-commerce got its start 30 years ago Wednesday. Amazon launched on July 16, 1995. Back then, there was no Whole Foods, AWS, Prime Day, or most of the other things that the company has become famous for. Instead, Amazon sold one thing: Books. Early visitors to its website were greeted with "Welcome to Books!" and the promise of being able to order from "one million titles," according to a screenshot. Customers could also sign up for email notifications of new book releases or peruse a daily selection of recommended books, according to the screenshot. There was also a listing of job opportunities at the startup. "If you're interested in the new juxtaposition of retailing and computers, please investigate the opportunities!" the website read. Today, Amazon shoppers are likely to see an ad for an Amazon-produced show, customized product recommendations, and a nudge to join its Prime membership within a few seconds of being on the company's homepage. At the time, then-CEO Jeff Bezos ran the company with his now ex-wife, MacKenzie Scott, and seven other early Amazon employees. At the end of 2024, by contrast, the company had about 1.5 million full- and part-time employees. Bezos got the idea for selling books while working in finance in New York City in the early 1990s. After making a list of about 20 items that he could sell online, Bezos picked books because there were more varieties of books than any other type of product, he said in a 1997 interview. At the time, Bezos estimated there were about 3 million books in print, about half of which were in English — far more than any brick-and-mortar store could carry. "When you have that many items, you could literally build a store online that couldn't exist any other way," Bezos said. Since then, Amazon has expanded its empire into businesses into groceries, web services, and entertainment. The company now has a more than $2 trillion market cap. Amazon debuted its first movie downloading service in 2006 under the name Amazon Unbox. The service has since evolved and survived many names. It became Amazon Instant Video in 2008, Prime Instant Video in 2011, and eventually Prime Video, now a streaming library accessible for Prime members. Following the movie venture, Amazon also released its first mobile shopping app for the iPhone and iPod touch in 2008, making it one of the first companies to make shopping available on touchscreen devices. In June 2017, Amazon bought Whole Foods Market for about $13.7 billion in an all-cash deal, marking its most significant acquisition to date. The e-commerce giant announced back then in a press release that the integration would lower prices and bring Prime benefits to Whole Foods stores. Amazon's major leadership transition came in 2021, when the then-CEO, Bezos, transitioned to Executive Chair in the third quarter of the year. Andy Jassy, previously CEO of Amazon Web Services, succeeded Bezos and has remained CEO since. Amazon recently announced a further push into AI, with a $100 billion initiative to build data center clusters powered by custom Trainium 2 chips, named Project Rainier. These facilities are under expansion in Pennsylvania and North Carolina.
