Port Talbot's green furnace marks end of costly firefighting for Tata Steel
Port Talbot, Tata Steel's upstream steelmaking facility in South Wales, had largely been a drag on the company's bottom line since it acquired Anglo-Dutch steelmaker Corus in 2007. Government support was crucial as cash flows from the business fell short of funding the capital-intensive transition.
Cut to July 14, 2025. An impassioned Chandrasekaran, while flagging off the construction of the electric arc furnace (EAF) at the plant, spoke of the ups and downs the site had faced. 'Many people, many naysayers probably thought that this day would not come. And that's why it's important,' he said. 'We got a job in hand, we got to execute. We are super committed to this project. That's why I wanted to be here today to show my personal and the Tata group's commitment.'
Meltdown to makeover
The EAF at Port Talbot brings the curtains down on carbon-intensive blast furnace (BF) steelmaking at the site and paves the way for low-carbon steel production.
The heavy-end assets were at the end of life and carbon costs on the blast furnace process were high. The transformation, however, impacts close to 2,500 jobs, even as it secures 5,000.
The BFs were decommissioned by the end of September 2024, a first on such a scale in the history of the company.
Last week, as construction of the EAF kicked off, the steelworkers' union described it as a 'bittersweet' day. While it looked at it as a consequence of the devastating closure of the blast furnaces, it also acknowledged that a future for Port Talbot steelmaking was now secured.
Getting to this point wasn't easy. From securing union support to navigating government negotiations, it was a web of complex stakeholder management.
Years in the making
The transformation to low-carbon steelmaking involves an investment of £1.25 billion. The UK government is backing the project with £500 million — the funding came through after a stretch of political churn in Westminster.
Discussions for the support began under Prime Minister Boris Johnson. Till the time the deal was signed and sealed, the UK had cycled through another three prime ministers.
In September 2023, Tata Steel and the Rishi Sunak-led Conservative UK government had agreed on a grant of £500 million. But in the July 2024 general elections, the Labour party landed a historic win, putting a question mark on the funding and the future of Port Talbot.
The lifeline
When Tata Steel acquired Corus in a £6.2 billion deal in 2007, it gained two key steelmaking sites: Port Talbot and IJmuiden in the Netherlands. The latter has been largely self-sustaining, whereas the structurally weak UK operations demanded substantial capital.
Tata Steel disclosed in January 2024 that since the Corus acquisition, it had put in £6.8 billion in the UK towards improving steelmaking operations and processing sites, covering financial losses, pension restructuring costs, and providing additional capital support to service Tata Steel UK's share of debt.
The closure of heavy-end assets at Port Talbot is expected to bring down the losses. The 3.2 million tonne (mt) EAF will be commissioned by the end of 2027. Downstream customers are currently being serviced with slabs from India, the Netherlands, and even the open market, reducing fixed cost.
Arresting the drain
The task before Tata Steel's management is clear, and the goal firmly defined.
At its annual general meeting on July 2, Chandrasekaran told shareholders that the company was working towards becoming profit after tax (PAT)-positive. 'Losses in the UK will be wiped out. And going forward, this year or the next, it will become PAT-positive,' he said.
The first step, however, could be to make it positive or neutral in terms of earnings before interest, tax, depreciation, and amortisation (Ebitda) this year. In FY25, UK Ebitda loss stood at £385 million.
In a credit rating report dated June, Icra noted: 'Within the European operations, the UK assets were a weak link in terms of their cost position.' However, the EAF transformation will significantly improve the cost position of the UK asset and will, hence, arrest the drain in the company's consolidated earnings, it said.
'The UK operations have cost Tata Steel a lot over the years — in terms of management bandwidth and financial capital,' said Tushar Chaudhuri, research analyst, PL Capital (Prabhudas Lilladher). 'The leakage to earnings in the UK that impacted Tata Steel's consolidated balance-sheet should now stop. And the Netherlands operations are expected to perform much better this year, post the relining of the blast furnace. Over the next two quarters, Tata Steel's European operations should be Ebitda-positive.' Dutch support
In the UK, Tata Steel is already on the road to decarbonisation. In the Netherlands, the plans are still in motion.
The plan for the Dutch operations is to replace one of the two blast furnaces and coke ovens with direct reduced iron and EAF-based production by the end of the decade.
Meanwhile, external vulnerability has prompted Tata Steel to review costs across regions as part of a transformation programme: A multi-pronged approach of maximising production efficiencies, lowering fixed costs, and optimising product mix and margins.
In the Netherlands, Tata Steel plans to cut 1,200 jobs in phases as part of this exercise. But the cost-cutting drive is not just limited to the high-cost European outposts.
Forging ahead
Over the next 12 to 18 months, Tata Steel has set a cost takeout target of ₹11,500 crore across regions: India, the UK, and the Netherlands. In FY25, the cost takeout had stood at ₹6,600 crore versus FY24 levels across units.
Rising geopolitical tensions, volatile steel prices, and impending auction of legacy iron ore mines in 2030 are among the challenges that are largely beyond Tata Steel's control. So it is focusing on what it can control — resetting its cost structure.
On the cost takeout, Amit Lahoti, senior research analyst — Institutional Equities at Emkay Global, however, said, 'It is difficult to assess how much of the cost takeout will ultimately flow to the Ebitda. There are too many moving parts, such as steel prices and market conditions.'
The company will also benefit from the expanded 5 mt capacity at Kalinganagar, Odisha, adding to its top and bottom line – with some of the additional volumes flowing in FY26.
As things stand, the years of struggle with European business appear to be fading, new capacity is set to generate cash, and efforts to rein in expenses are gaining momentum. Could this be a new chapter in the century-old steelmakers' story?

UK FTA is a turning point in how India engages with West
The signing of the free trade agreement (FTA) between India and the UK last week was no ordinary moment — not just because 99% of Indian exports to the UK will now enter tariff-free, or because British luxury cars and Scotch whisky are about to get cheaper. The real story is India's evolving place in global trade — more assertive, more selective and no longer willing to play by someone else's rulebook. The immediate economic benefits are eye-catching. For British exporters, tariff cuts on whisky (down from 150% to 75% right away, and to 40% in a decade), high-end vehicles, cosmetics and dairy offer new access to India's swelling consumer base. For Indian exporters — particularly in textiles, jewellery, EVs, marine products and generics — the UK market is now wide open, with tariff advantages over rivals like China and Vietnam. The UK's access to Indian public procurement markets and its offer to exempt Indian professionals from social security payments sweeten the deal further. Also, Indian yoga teachers, chefs and tech workers will find short-term visas easier to secure— a meaningful breakthrough on the politically sensitive issue of mobility and immigration India's MSMEs are expected to be among the biggest winners. Industry analysts estimate a 30-40% rise in Indian exports to Britain in the next five years. That's not just numbers on paper — that's jobs on the ground, especially in states like Gujarat, Tamil Nadu and Maharashtra. But perhaps the most significant thing about this deal is what isn't in it — agriculture. India drew a red line, clearly flagging at the outset that it's non-negotiable, which the UK respected. Our government is fully aware of our responsibility to protect the rights of our farmers. Opening up Indian farming to global agribusiness is politically radioactive. The UK agreement avoids that minefield. This signals something larger: India is happy to do trade, but only on terms that don't destabilise our broader economic progress. This new pragmatism — open on industry, cautious on food — could now become the blueprint for other negotiations, particularly with the ongoing one with the US. Hours after the India-UK deal was inked, eyes turned to the US. Trade talks with the US have been ongoing for some months. On Thursday, India's ministry of external affairs confirmed that both sides are working on the 'first tranche' of a multi-sector Bilateral Trade Agreement (BTA). Behind the scenes, pressure is mounting. After reimposing 10% reciprocal tariffs on global exports in April 2025, the US specifically slapped a 26% tariff on Indian goods, though a pause was granted till August 1. That ticking clock now adds urgency to the ongoing BTA talks. Here's the sticking point: The US wants access to India's agriculture and digital markets. India, meanwhile, wants tariff rollbacks, supply chain integration and protection for its strategic sectors. The Union government is clear: India will negotiate hard and the US should not mistake flexibility for submission. The UK deal becomes a silent message to the US: We're open to trade but we won't be bullied. The UK FTA also shifts the geopolitical axis slightly. Post-Brexit, Britain badly needed a big trade deal. India, flush with economic confidence and global attention, was in no rush. That power asymmetry is visible in the final text of the agreement— cautious, layered, incremental. This is not a one-shot silver bullet. It's a living document, built to expand, revise tariffs and add new sectors over time if required. For India, the pact also sends signals elsewhere, to the EU, Japan and Asean. In July alone, the US concluded trade deals with Vietnam, Japan and Indonesia — all part of its Indo-Pacific economic strategy. India, however, is forging its own path. It's building a trade perimeter that keeps sovereignty intact while enabling access and investment. There is, of course, no escaping the historical undertones. Two centuries ago, Britain came to India in the name of trade and stayed to conquer and rule. Today, Britain is back, but on an even keel. That reversal is more than symbolic. Indian policymakers, once wary of the term free trade because of its colonial baggage, are now redefining it. The FTA is not about deference, it's about mutual interest. India is opening doors, but it's also setting terms. This is more than a trade agreement. It is a shift in posture. It is a turning point in how India engages with the West. Gone is the tentative, aid-seeking India of old. This is a country that brings its own terms to the table, and expects others to adapt. The British see this deal as a lifeline in a post-EU economy. India sees it as leverage, a card it can play while negotiating with bigger economies like the US and EU. Undoubtedly, this trade deal is historic. Not just for what it delivers, but for what it represents — the arrival of a more assertive, strategic, and self-confident India on the global trade stage. As for the Americans, they would be wise to study the UK deal not as a template to copy, but perhaps as a warning. Push too hard, especially on food and data, and India will simply say no. Tata Sons Chairman N Chandrasekaran Salary: Tata Sons Chairman N Chandrasekaran is among the highest-paid industry leaders in India. In its annual report, the principal investment holding firm of the Tata Group of companies, said that the N Chandrasekaran's total remuneration in FY25 was at Rs 155.81 crore, up 15 per cent from Rs 135.32 crore in FY24. This huge pay package includes Rs 15.12 crore in salary and other compensation, along with Rs 140.69 crore as commission on profits for the financial year 2024-25. According to details available, Chandrasekaran joined the Board of Tata Sons in October 2016 and was appointed Chairman in 2017. Before becoming the Chairman, he served as the Chief Executive Officer and Managing Director of Tata Consultancy Services (TCS), the country's largest IT services firm. The IT giant is set to lay off about 2 per cent of its workforce (around 12,200 employees) in the financial year 2025-26. The move is likely to impact primarily employees at the middle and senior management levels. According to Reuters, the Tata Group company is retraining and redeploying staff as it enters new markets, invests in new technology and deploys AI, but over 12,000 jobs will be cut as part of the process. 'This transition is being planned with due care to ensure there is no impact on service delivery to our clients,' the company said, reports Reuters. Earlier this month, during earnings conference call, Milind Lakkad, Executive Vice President and Chief Human Resources Officer (CHRO) at TCS said that the workforce at the end of the first quarter was 6,13,069. 'Net attrition during the quarter was over 5,000 employees. We have honored all the job offers, and we'll do so for the rest of the year. Lateral hiring will be recalibrated based on the demand outlook,' he said, as per the exchange filing.
